Sanctuary's influencer program needed to evolve from one-off partnerships into a scalable customer acquisition strategy—one that strengthened the brand while delivering measurable business growth.

The Opportunity

Sanctuary had invested in influencer marketing, but the program lacked a long-term strategy. Partnerships were largely campaign-based, success was measured by reach rather than business impact, and there was an opportunity to build a more intentional creator ecosystem that could support both brand awareness and customer acquisition.

The challenge wasn't simply finding new creators. It was designing an integrated growth strategy that aligned brand storytelling with measurable commercial performance.

The Idea

It comes from building an integrated ecosystem where each touchpoint reinforces the next.

The strategy centered on creators—not simply for the content they produced, but for the trust they had already built with their native audiences. Their content became the creative foundation for a broader integrated campaign, extending across paid media, ecommerce, email and direct mail to create a more cohesive customer journey.

By designing the program as an interconnected system rather than a standalone influencer initiative, Sanctuary was able to strengthen both brand awareness and customer acquisition while creating creative assets that performed well beyond their original placement.

I redesigned Sanctuary's creator strategy around a three-tier ecosystem:

Hero Talent
To elevate brand perception and expand awareness through culturally relevant voices.

Mid-Tier Partners
To create consistent storytelling, community engagement and authentic product advocacy.

Affiliate Creators
To drive efficient, always-on customer acquisition through ShopMy and performance-based partnerships.

I led talent strategy, partnership negotiations, program architecture and creative direction while establishing a framework that balanced brand building with measurable performance.

Creator content was intentionally designed to extend well beyond organic social. High-performing assets were repurposed across paid media, ecommerce, email and direct mail, allowing the strongest creative to reach customers wherever they engaged with the brand. This approach maximized the value of every partnership while creating a more connected brand experience across channels.

Success was measured not only by reach, but by customer acquisition, conversion efficiency and long-term customer value.

The Spring '26 creator strategy transformed influencer marketing from a tactical channel into a scalable growth engine.

Results included:

  • +20% Gross Sales

  • +47% MER Growth

  • 22% reduction in Customer Acquisition Cost

  • 57% growth in purchases from Sanctuary's core customer (ages 35–45)

  • 98% of ShopMy traffic came from new-to-file customers

  • $137 LTV against a $36 CAC

More importantly, the program established a repeatable framework for future creator partnerships—one that balanced brand equity with commercial performance and could scale alongside the business
